The chain’s surface has turned black—not from oil, but from a layer of “sludge” composed of dust, metal debris, and degraded lubricant. This black sludge is essentially like fine abrasive sandpaper, constantly grinding against the pin and tooth surfaces. If the sources of contamination—such as a seal that leaks dust or alignment directly over the material‑fall zone—are not addressed, blindly adding more grease is tantamount to forcing hard particles into the joint.

When the driving and driven sprockets are not in the same plane, the chain is forced to bend laterally as it runs. Stop the machine, pull the chain, or use a straightedge to check and adjust the coplanarity of the two sprockets.

4. The chain and sprocket were not replaced simultaneously.

When the chain wears out, the teeth of the old sprocket have long since worn into “hooks.” At that point, if you simply replace the chain with a new one, the new chain’s standard pitch won’t mesh properly with the deformed teeth of the old sprocket, and before long the new chain will be worn out again.
